Read me
- 1Read me: What it is, six steps to use it, a guide to each tab, the colour code (mint cells are inputs, grey cells are formulas), the limits, the no-advice line, licence and support.
- 2Assumptions: The only tab with inputs. Start month, currency, cost of goods and tax rate; three plans (price, customers at start, new customers and their growth, churn, expansion, contraction, share paying annually and the annual discount); four acquisition channels (share of new customers and CAC, which must total 100%); the opening balance; a 14-row headcount plan; eight overhead lines; six equipment purchases; three equity rounds; two loans.
- 3Customers: Per plan: new customers (monthly and annual payers), churn, renewals due, billed and month-end customers. Totals, and new customers by channel.
- 4MRR build: Per plan and per payer type: opening MRR, new, expansion, contraction, churn and ending MRR. Annual billings, a plan bridge, then the all-plan bridge, ARR and net new MRR.
- 5.xlsx, no macros, no circular references, sheets unprotected. 60 monthly columns plus Year 1 to 5 roll-ups. The sample company is a made-up Rotaloom.
Rendered from the template's own layout with made-up numbers for Rotaloom, a company that doesn't exist.
What it answers
- What does our MRR look like in 24 months at the churn we actually have?
- How many new customers a month do we need to reach a given ARR?
- What's our CAC payback on these numbers, and LTV to CAC?
- How does annual billing upfront change our cash, compared with monthly?
- When does the money run out if growth is half what we planned?

| Read me | What it is, six steps to use it, a guide to each tab, the colour code (mint cells are inputs, grey cells are formulas), the limits, the no-advice line, licence and support. |
| Assumptions | The only tab with inputs. |

| MRR build | Per plan and per payer type: opening MRR, new, expansion, contraction, churn and ending MRR. Annual billings, a plan bridge, then the all-plan bridge, ARR and net new MRR. |
| Unit economics | Customers, MRR, ARPA, gross margin, CAC and fully loaded CAC, trailing 12-month churn, net and gross revenue retention (from month 12), LTV, LTV to CAC and CAC payback in months. |
| Headcount | Full-time equivalents and payroll cost per role by month, with payroll by department. |
| Opex | Payroll by department, acquisition spend by channel and the other overhead lines. |
| Capex & funding | Equipment purchases, depreciation, equity raised and the loan schedules. |
| P&L | Revenue (monthly payers plus released annual billings), cost of revenue, gross profit, sales and marketing, R&D, customer success, G&A, EBITDA, depreciation, interest, tax and net income. Monthly for 60 months with a Year 1 to 5 roll-up. |
| Cash flow | Net income through deferred revenue, capex, equity and loans to closing cash, with a memo of cash from monthly payers and annual prepayments. Net burn and runway. |
| Balance sheet | A simple one: cash, net fixed assets, deferred revenue, loans, share capital and retained earnings, with year-end columns. |
| Checks | TRUE or FALSE for each month: the balance sheet balances, balance sheet cash equals cash-flow cash, the MRR bridge reconciles for all plans and each plan, revenue ties to MRR, and channel shares total 100%. Cash below zero and unassigned payroll show as warnings. |
| Summary | A flag that says whether all integrity checks pass, a five-year table (year-end ARR, MRR and customers, revenue, margin, EBITDA, net income, cash, deferred revenue, retention, LTV to CAC, payback), the MRR bridge by year, key points and four charts. |
| Format | .xlsx, no macros, no circular references, sheets unprotected. 60 monthly columns plus Year 1 to 5 roll-ups. The sample company is a made-up Rotaloom. |
Plugging in your own data
Start with today's numbers, not the dream ones. You can add a high case later.
- 1
On Assumptions, set the start month, currency, cost of goods and tax rate.
- 2
Describe your plans: price, customers at the start, new customers per month and their growth, churn, expansion, contraction and the share paying annually.
- 3
Set your acquisition channels: each one's share of new customers (they must total 100%) and what it costs to acquire a customer.
- 4
Enter the opening balance, the headcount plan, overheads, equipment purchases and funding.
- 5
Read the Checks tab. Every row should say TRUE; the Summary shows one flag for all of them.
- 6
Read the Summary. To compare cases, change one input at a time.
Will it work on your machine?
| App and version | Works? | Notes | |
|---|---|---|---|
| Windows | |||
| Excel for Microsoft 365 | Yes | ||
| Excel 2021 | Yes | ||
| Excel 2019 | Yes | Excel 2019: fine. The formulas stick to SUMIFS, INDEX and MATCH, nothing that needs dynamic arrays. | |
| Excel 2016 | Partly | Excel 2016: should open and calculate. Some chart formatting may look different. | |
| Mac | |||
| Excel for Mac (Microsoft 365) | Yes | Excel for Mac (Microsoft 365): fine. Nothing in the file uses Power Pivot or macros, which is what usually breaks on a Mac. | |
| Browser | |||
| Excel for the web | Partly | Excel for the web: opens, calculates, slicers and drop-downs work. Editing gets slower in the bigger tabs. | |
- Uses no dynamic-array functions, so it runs in Excel 2019 too.

Updates and help
- Bug fixes
- Bug fixes are free for as long as we sell this template. Get the newest version any time with your order number on the download page.
- Support
- Questions go to office@primedigitallabs.com. We usually reply within 2 working days.
- What support covers
- Support covers how the template works and anything that's broken. Rebuilding it around a different data structure is custom work, and we're happy to quote for that.
Probably not for you if
- You sell one-off licences, services or physical products. Use the 3-Statement Model.
- You need usage-based pricing worked out per unit consumed. The model handles seats and plans only.
- You haven't got any customers yet and need to estimate from zero. It works, but most of the outputs will be your guesses multiplied.
Goes well with

Questions people ask about this one
Does it do cohorts?
It tracks customers by plan, split into monthly and annual payers, with one churn rate per plan. It doesn't run separate churn curves per signup month. We can quote a bigger model.
Monthly and annual plans together?
Yes. Set the share paying annually per plan. Annual plans bill upfront, so cash and recognised revenue part ways, and the balance sheet shows the deferred revenue.
How is LTV worked out?
On the Unit economics tab, next to ARPA, gross margin and CAC. Like every formula in the file it's visible and you can change it if you calculate it differently.
Can I show the charts to investors?
Yes, outputs are yours to share. The working file stays with your licence holders.
